Alarifa
AI operating partner for financial-services operators and Mittelstand companies. Madrid, Europe-wide.

Decide. Build. Stay.

Alarifa is an AI operating partner. We decide what to automate, build it inside your operations, and stay accountable for the outcome.

For COOs, CFOs and heads of operations at trust companies, family offices and wealth managers — decisions too big for the team and too small for a consultancy. The first step is a 20-minute call, then a three-week diagnostic at a fixed fee.

The two ways we work

Every engagement starts with a call. Most continue as one of these.

AI Operating Diagnostic — three weeks, fixed fee

A prioritised automation map, a risk register that says what not to automate and why, and a ninety-day plan with owners. Asynchronous, two working sessions. You keep everything, whether or not we continue.

Operating Partner Seat — retainer plus success fee

A senior operator in the seat a few hours a week: decisions, vendor and build oversight, and the systems built when a decision needs one. The success fee is tied to one metric we agree in the diagnostic. Three-month minimum, no lock-in.

When a decision needs a system: Build Sprint — fixed scope, fixed price, full code ownership, 30 days of support. MCP servers, Jira and Forge apps, workflow automation, identity migrations.

03

The first question is what not to automate

Most AI projects in regulated firms fail on the same thing: someone automated a process that needed a human in it. Before anything gets built, we write down what stays manual and why — data residency, supervision, client confidentiality, audit trail. That list is the first deliverable, not an afterthought.

Get the checklist: Is your fund-ops team ready for AI?

Ten questions on IR pipelines, custodian reconciliation and document workflows — where AI saves partner hours, and where it only adds risk. No call required.

Selected work

Named with permission or not at all.

Fractional CTO — European trust and corporate services provider (regulated)

Platform implementation for client administration and KYC. A read-only MCP server over the platform database, with KYC masking and a full audit log. Client-onboarding automation that ends in “submit for approval”, never in a decision.

Ongoing seat.

Platform build — European mobility operator

A taxi-ordering platform, stage one, at fixed scope and fixed price, plus a trilingual site with a fare calculator. Contract, DPA and delivery on one page.

Delivered.

IT and product operations — venture capital, ~€1B AUM

Three years running identity, collaboration and AI infrastructure for a fund and its entities: migrations, vendor cost discipline, self-hosted AI search, portfolio reporting pipelines.

Role, 2023–.

I’m Evgeny. I decide what to build — and then I build it.

Madrid-based, independent since 2018. Physicist by training (MSc, Moscow State University), corporate finance and M&A at EY, product management at Yandex.Taxi and Citymobil, and for the last three years running IT and product operations at a European venture fund with roughly €1B under management. In Q1 2026 I built fourteen native apps in ninety days; ten are live on the App Store. Today I hold one fractional CTO seat with a regulated trust and corporate services provider.

Fixed price where scope is fixed. A retainer where judgment is continuous. Full code ownership, no lock-in. The 20-minute call comes first — if there is nothing worth doing, you keep the call and the notes.

Twenty minutes is enough to know.

One call about your team, your stack, and the one decision that is stuck. If there is something to do, you get a fixed quote for the three-week diagnostic within 48 hours. If there isn’t, you walk away with a written memo and no sales follow-up.
